Before workflow, tooling, or process — these are the beliefs that separate teams who produce quality from those who merely test it.
Quality is a mindset, not a phase
Quality cannot be "added at the end" of a release cycle. It must be embedded from the moment a feature is conceived. QA teams that wait for code to be complete before thinking about test coverage will always be reactive — fixing problems that could have been avoided. Shift your mindset: a QA Engineer contributing to feature planning is ten times more valuable than one waiting for a build to test.

QA Engineer
Creates & ExecutesThe QA Engineer is the primary builder of test coverage. Your core responsibilities are writing precise test scenarios, generating AI test cases with well-defined criteria, executing test runs with discipline, and logging defects with the detail that enables fast resolution.
Where most QA Engineers underperform: defect reports. Vague defect descriptions — "button doesn't work", "page crashes sometimes" — waste everyone's time. Write every defect as if the developer has no context whatsoever. Include exact steps, the expected outcome, the actual outcome, browser/device, and evidence.
Where great QA Engineers add the most value: scenario design. A QA Engineer who deeply understands the feature being tested, who has read the acceptance criteria, who knows which edge cases have historically caused regressions — that engineer will produce test coverage that the AI alone cannot.
Tech Lead
Reviews & ApprovesThe Tech Lead's job in the QA workflow is to review test cases for technical correctness and approve validation requests. This is not a rubber-stamp role. A Tech Lead who approves scenarios without reading them is not fulfilling the responsibility — they are just adding latency.
What to look for when reviewing test cases: Are the preconditions technically achievable? Do the steps map to real system behavior? Are integration points, API dependencies, and state transitions accounted for? Are edge cases tied to actual technical boundaries rather than guesses?
Your highest-leverage contribution: flag test cases that test the wrong thing. It is far more valuable to reject a scenario and explain why than to approve it and discover during execution that the tested behavior has no relationship to how the system actually works.
Product Owner
Validates & AlignsThe Product Owner is the guardian of business intent. When you validate a test scenario, you are confirming that the test cases accurately reflect what the product is supposed to do — not what the code happens to do. This is a fundamental distinction that only someone with product knowledge can make.
Your review checklist: Does this test case reflect the acceptance criteria as defined? Does the expected result match what users should actually experience? Are the test cases covering the business scenarios that matter most — including edge cases your customers have actually encountered?
Don't approve based on volume. A scenario with 40 test cases that misses the core user flow is worse than one with 8 cases that covers it completely. Breadth without depth is a false sense of security.
Owner
Manages & OverseesThe Owner sets up the structure within which quality work happens. This means creating projects with a clear scope, inviting team members with appropriate roles, and monitoring the overall quality health of the product across test runs and validation cycles.
Project structure matters more than you think. A project that mixes unrelated features, has inconsistent naming, or has team members in wrong roles will slow down every QA cycle. Spend time at project inception to get the structure right. It is exponentially harder to reorganize mid-project.
Your most important ongoing responsibility: reviewing test run history over time. Modules with persistently high failure rates are telling you something. Either the feature is genuinely fragile and needs engineering attention, or the test cases are testing the wrong things. Either answer is actionable — but only if someone is looking.
The QA Testing Cycle: From Feature to Confidence
Quality does not emerge from a single step — it is built through a repeatable cycle. Here is how a rigorous QA cycle runs from start to finish.
Feature Definition & Acceptance Criteria
Before any testing begins, the Product Owner defines acceptance criteria in plain language: what the feature must do, what it must not do, and what edge cases must be handled. These criteria become the source of truth for every test case that follows. No criteria = no valid tests.
Scenario Planning
The QA Engineer designs the scenario structure: which features need coverage, how test cases should be grouped, and what test types are appropriate (functional, regression, exploratory, smoke). This is a planning step — done before generation — that prevents scattered, unstructured test suites.
AI Test Case Generation with Criteria
Using the acceptance criteria and scenario plan as inputs, the QA Engineer generates test cases via Evaficy Smart Test's AI engine. Technical Review by Tech Lead
The Tech Lead reviews generated test cases for technical accuracy: correct preconditions, achievable steps, valid expected results. Corrections are made before the scenario moves to business validation, catching technical misalignments early when they are cheapest to fix.
Business Validation by Product Owner
The Product Owner validates the scenario against business requirements and acceptance criteria. The Evaficy validation workflow tracks this formally: submitted → under review → approved (or changes requested). Nothing moves to execution without this approval.
Test Execution
The QA Engineer creates a test run from the approved scenario and executes it step by step. Each test case is marked Pass or Fail. Failures trigger immediate defect logging: reproduction steps, expected vs actual, evidence. No deferred logging — defects are logged at the moment of discovery.
Defect Resolution & Re-test
Logged defects are assigned to developers for resolution. Once fixed, the QA Engineer re-tests specifically the failed test cases and any areas that the fix might have affected (regression scope). A defect is only closed when the fix is verified in the target environment, not when the developer marks it resolved.
Retrospective & Scenario Update
After a release cycle, review what the test run results revealed: recurring failure patterns, test cases that never fail (potentially redundant), modules that need deeper coverage. Update scenarios to reflect the evolved product. A scenario that is never updated gradually loses its value.
Defect Management: The Detail That Changes Everything
The anatomy of a useful defect report
Every defect report must contain: (1) a concise, specific title — not "login broken" but "Login: existing verified user receives 401 after correct password entry on Chrome 120"; (2) environment details — browser, OS, account type, data state; (3) exact reproduction steps numbered sequentially; (4) expected result — what should have happened; (5) actual result — what did happen; (6) evidence links — screenshot, screen recording, or network log. Without all six elements, the defect report creates more work than it resolves.
Severity vs. Priority: most teams confuse these
Severity describes the technical impact — how badly does the system behave? A crash is high severity; a misaligned button is low severity. Priority describes how urgently the fix is needed relative to business context. A low-severity cosmetic defect on the checkout confirmation page might be high priority because it erodes customer trust at a critical conversion moment. High-severity defects in a rarely-used admin feature might be low priority. Both dimensions must be assessed independently. Confusing them leads to resources misallocated and user-facing issues going unaddressed.
Re-test discipline: don't skip it
A defect is not resolved until a QA Engineer has verified the fix in the appropriate environment. Developer confirmation that "it's fixed in my local environment" is not a resolution. The fix must be deployed to the test or staging environment, and the original test case must be re-executed. Additionally, run a brief regression check on adjacent features — fix-related regressions are one of the most common sources of new defects.
Test Coverage Strategy: What to Test and When
Coverage decisions should be driven by risk, not by time available. Risk-based testing means explicitly ranking features and user flows by the probability and impact of failure, then allocating test effort proportionally.
Critical paths
Authentication, payment flows, data persistence, core CRUD operations. These must be tested on every release with full scenario coverage. A failure here is visible to every user.
Regression-prone areas
Features that have broken before, areas that share code with recent changes, integrations with third-party services. These warrant targeted regression scenarios created from historical defect patterns.
New features
Full scenario coverage with AI generation, technical review, and business validation before the first execution. New features have no regression history, so you must rely on systematic coverage.
Low-risk UI changes
Cosmetic changes, copy updates, layout adjustments. Spot-check against visual expectations. Do not invest full scenario generation for changes with no functional impact.
Reading Test Results as a Quality Signal
A single test run tells you whether a feature passed or failed today. A series of test runs over time tells you whether your product's quality is improving, deteriorating, or hiding problems beneath stable-looking numbers.
What a high pass rate can hide
A 95% pass rate sounds healthy. But if the 5% of failures are concentrated in payment processing, authentication, or data submission — the core of your application — that 5% is catastrophic. Always review which test cases failed, not just what percentage passed. A module with 100% pass rate and 3 test cases is not well-covered — it is under-tested.
Trend analysis over single-run snapshots
The most valuable use of historical test run data is identifying trends. A module that fails 1–2 test cases per run consistently across 6 releases is telling you that there is a systemic quality issue — not random failures. Conversely, a module that fails heavily on first-run testing but reaches near-100% pass rate after defect resolution shows a healthy, functioning QA process. When to escalate, not just log
Some defects must be escalated immediately rather than entered into a normal resolution queue: anything that causes data loss or corruption, security vulnerabilities, defects that block testing of other features, or defects that reproduce consistently in production-equivalent environments. Escalation is not bypassing process — it is recognising that the standard workflow is not designed for this class of problem.
